About Japan Expert Insights

Led by Maya Matsuoka, backed by the right specialists when it matters

Japan Expert Insights is led by Maya Matsuoka, Founder, Principal Consultant, and Representative Director, drawing on 25 years of experience inside Japanese organizations and with the companies that work with them. Every engagement is designed and led directly by Maya.

For projects that call for additional or specialized expertise — a specific industry background, an additional language, a larger program delivered across multiple teams — Maya brings in trusted, vetted consultants on a project basis. This means every client gets Maya’s direct involvement and judgment on every engagement, plus the right specialist expertise exactly when a project needs it.

Japan-focused executive training

At Japan Expert Insights, we help global executives, leadership teams, and organizations understand the context that informs their decisions, challenges our assumptions, and helps us build organizations that are both culturally intelligent and commercially successful. Rather than explaining away every problem, we help you understand which behaviors deserve respect, which deserve adaptation, and which the organization should change.

Our diagnosis helps you understand:

  • Where exactly is value being lost?
  • Which behaviors are creating resistance?
  • What needs to change at the leadership, team, and organizational level?

In our customized training programs, we train you to understand why and how power, trust and decisions move in reality so that you can lead, negotiate or scale in Japan.

We look at the world through different lens

In every business environment, people operate and assess events and issues through their native cultural lens.

American corporations value speed, decisiveness, and visible business results. In Germany, professionals work with and expect precision, thorough preparation, and direct communication. French professionals see intellectual rigor and robust debate as signs of engagement and commitment.

These approaches are so familiar to those who work within them that they often feel universal.

Japan approaches many of the same business challenges through a different set of assumptions. Preserving relationships, building consensus among stakeholders, and ensuring that decisions can be implemented smoothly across the organization carry as much importance as the decision itself. Success is not always measured by the speed of a decision, but by the degree of alignment and commitment that follows it.

When people from different business cultures work together, problems arise despite technical competence and industry experience.  The reason is that each side assumes that its own cultural lens is “common sense” and that this common sense is universal.

Japan operates on assumptions that are different from those shaping Western business success.

Even when executives arrive with strong credentials, proven playbooks, and clear authority, they discover that in Japan

  • Alignment is more important than speed; yet no one explains how alignment is built and what value it creates
  • Decisions are made before formal meetings, even though meetings still matter deeply, but for different reason from the one in other parts of the world
  • Customer expectations are unspoken and unforgiving when not met
  • Leadership credibility is earned gradually over time, not declared by title, etc.

Japanese business culture and corporate practices require Japan-specific cultural fluency. When that fluency is present, leaders do not misread cues, push too hard, or wait too long. They understand how to use these assumptions and practices to achieve their corporate goals. As a result,

  • They build trust with Japanese partners and customers faster
  • Post‑merger integrations do not stall
  • Global teams become more engaged and work without internal friction
  • You discover opportunities in one of the world’s most sophisticated markets

Japan Expert Insights helps you make these dynamics both visible and actionab

What changes when you work with us

In our training programs, instead of positioning Japan as “difficult” we show you how it works instead.

Clients come to us when they need to:

  • Lead Japanese teams with credibility and confidence
  • Align global and Japanese stakeholders without forcing consensus
  • Navigate M&A, partnerships or market entry without cultural blind spots
  • Translate strategy into execution inside Japanese organizations

They shift to:

  • Clearer decision pathways
  • Stronger internal alignment
  • Higher trust with customers and partners
  • Leaders who know when to adapt, and when not to
  • Improved communication

  • Expanded market share

And at this point Japan stops being a risk factor and becomes a strategic asset.

Our belief

Japan does not need to be simplified. Rather, executives need better lenses.

When leaders understand the underlying logic of Japanese business culture and corporate practices, they stop second‑guessing themselves and start leading effectively.
